There are three realistic paths to an audiobook as an indie author in 2026: pay a narrator upfront on ACX or direct, trade royalties for production via ACX Royalty Share, or produce with AI and distribute wide. Each is the right answer for somebody. Here's how to tell which somebody you are.

Path 1: Pay upfront, human narrator

Cost: $2,000–$4,000+ for a typical novel at $200–$400 per finished hour, plus post-production.
You keep: 40% royalties (ACX exclusive) or 25% (non-exclusive); 100% minus store cut if you go direct-to-retail through other channels.
Best for: authors with proven audio demand, or books where a specific performance is the product.

The under-discussed catch: paying upfront on ACX still binds you to ACX's distribution terms. If you take the 40% exclusive rate, you're locked to Audible/Amazon/iTunes for seven years, while Spotify, Apple Books, Google Play, Kobo, and libraries grow without you.

Path 2: Royalty Share

Cost: $0 upfront.
You keep: 20% (half of the 40% exclusive rate), for the full 7-year term.
Best for: genuinely zero-budget first books where something beats nothing.

Run the number that matters: a book earning a modest $30/month in audio royalties pays the narrator roughly $1,260 over the term, approaching what a flat fee would have cost, except you also spent seven years locked out of every other store. A book that performs well pays several times the flat fee. Royalty share is the most expensive option precisely when your book succeeds.

Path 3: Production-grade AI, distributed wide

Cost: $49–$199 one-time at Lex for 10 finished hours (narration only, fully scored, or scored plus distribution).
You keep: 80% of net store royalties on the Publisher pack, no exclusivity, no term.
Best for: backlist titles with no audio edition, series where per-book economics matter, and authors who want Audible/Spotify/Apple/Google/Kobo/library coverage.

Audible is included under Lex's publisher agreement, same pack. You are not trading Audible away to go wide.

A decision rule that mostly works

If one retailer (Audible) matters more to you than every other store combined, and you have $3,000 per title: pay a human narrator upfront. If you have no budget and modest expectations: royalty share, eyes open. For everything else (backlists, series, first audiobooks, wide-first strategies) produce with AI, keep your rights, and put the $3,000 into marketing instead.
